Finding the real growth constraint before a retail analytics company spends on training
Sales blamed the leads, marketing blamed follow-up, and the board proposed training. Structured workshops build a shared fact base from deals and pilots before anyone picks a fix.
- Challenge
Slow growth, competing explanations, and no evidence for people, process or message.
- Approach
Pilot and deal pre-work, call listening and stakeholder workshops, ending in a constraint map.
- Result
An agreed bottleneck and a prioritised plan of coaching, process change and execution.
The situation
Retail analytics companies selling loyalty and store-performance insight to retail brands often reach a growth plateau with no clear cause. Sales cites weak leads, marketing cites slow follow-up, and leadership suspects the message no longer fits CMOs and store-operations heads. Pilots convert in some store formats and stall in others, and nobody can say why. Without evidence, the default answer is sales training or new hires, and budget goes to the loudest theory.
The question that mattered
Is slow growth a people, process or message problem, and which fix should come first?
What we did
- 1
Run retail-specific pre-work
Pull pilot results by retailer format, from mall flagships to franchise outlets. Record whether the CMO or the head of store operations sponsored each won deal, and log where pilots waited on POS and loyalty data access.
- 2
Review deals and listen to calls
Walk through won, lost and stalled deals with the sellers involved, and score recorded discovery calls and demos against the sponsor's agenda.
- 3
Hold stakeholder sessions
Run separate workshops with leadership, sales, marketing and customer success to test each theory against the evidence.
- 4
Map the constraint and prioritise
A representative finding: demos open with loyalty dashboards for the CMO, while the store-operations heads behind won deals ask about staff scheduling and shrink. Agree the bottleneck and rank interventions by impact and effort.
What we delivered
The evidence and working documents the team kept.
- Pre-work pack: pilot results by retailer format, sponsor role for each won deal, data-access delay log
- Deal-review and call-listening findings by pipeline stage
- Constraint map across people, process and message
- Prioritised intervention roadmap covering coaching, process change and outsourced execution
- Workshop readout agreed by leadership
The outcome
Leadership
agrees the demo message and pilot set-up come before new hires
Pilots
start only once the retailer has agreed POS and loyalty data access
Demo plans
built around the store-operations sponsor's questions
Training spend
held until it targets the real gap
Sellers now ask early who runs store operations, and leadership debates the order of fixes with pilot and deal evidence on the table.
What changed in the GTM motion
Before any training or hiring request is approved, leadership now asks for a deal review, sample call scores and the pilot tracker by format. Customer success keeps the tracker current, so data-access delays and shifts in sponsor role show up before the next slowdown.
