Connecting an industrial company's service-contract strategy to targets, pay and field capacity
The shift to service contracts was agreed at the top, but targets, pay and the roadmap still served equipment sales. The work ties each to the strategy, then installs a review to keep it there.
- Challenge
An agreed shift to service contracts that targets, pay and the roadmap did not reflect.
- Approach
Service-contract targets, incentive changes, a roadmap tied to field capacity, and a review cadence.
- Result
Each target, incentive and roadmap item traced back to the service strategy.
The situation
Compressed-air makers often agree a shift towards service contracts and connected monitoring alongside equipment sales. The plan lives in a board document, while distributors still push replacement compressors and direct sellers are paid on equipment orders. Product teams keep adding monitoring features, but nobody checks whether field service has the technicians to answer the alerts those features raise. Each quarter the strategy is restated while competitors sign the service contracts.
The question that mattered
What must change in targets, pay and the roadmap for the service strategy to show up in signed contracts?
What we did
- 1
Trace strategy to execution
Map each priority to the targets, incentives, budgets and roadmap items meant to deliver it, and mark where links break. Channel roles come from the separate Channel Strategy work.
- 2
Reset targets and pay
Set service-contract targets for direct sellers and distributors. Redesign incentives so a signed service agreement pays alongside an equipment order, and distributor rebates count renewals as well as units.
- 3
Tie the monitoring roadmap to field capacity
Release monitoring features region by region, only where field service has the technicians and spares to answer the alerts they create.
- 4
Install the operating cadence
Set up a monthly review with a dashboard and decision log covering contract sales, renewals and technician cover, and run early cycles with leadership before handing over.
What we delivered
The evidence and working documents the team kept.
- Strategy-to-execution map showing where links break
- Service-contract targets for direct sellers and distributors
- Revised incentive plan and distributor rebate terms covering service agreements
- Monitoring release plan sequenced against field-service capacity by region
- Operating cadence: review agenda, dashboard and decision log
The outcome
Direct sellers
quote a service agreement with new equipment, since both now count towards pay
Distributors
report renewals they hold as well as units sold
Monitoring features
launched only in regions where alerts can be answered
Leadership reviews
run monthly, with decisions and owners logged
When contract sales outrun technician cover in a region, the monthly review catches it and decides whether to hire, subcontract or slow the monitoring launch there.
What changed in the GTM motion
The monthly review now sets service targets, checks incentive payouts against signed agreements and approves monitoring releases against technician cover. Channel roles stay with the Channel Strategy model, so the review covers only pay, targets and resourcing.
