Diagnosing why an electrical equipment maker's parallel growth initiatives all stall
Data centres, panel builders, an energy-analytics subscription and an export region all had sponsors and budgets, yet none produced orders. Diagnostic workshops traced each stall to a gap in market approach, process or capability.
- Challenge
Several growth initiatives funded in parallel, each stalling, with no shared view of why.
- Approach
Pipeline evidence, partner and seller interviews, then workshops that map gaps and rank fixes.
- Result
A gap map and ranked interventions, each tied to the initiative it unblocks.
The situation
Electrical equipment makers that outgrow switchgear sales often launch several growth bets in parallel: a data-centre vertical, a panel-builder and integrator channel, an energy-analytics subscription and an export region. Each has a sponsor and a budget line, and each reports activity rather than orders. The usual response is more sales training or another partner recruitment drive. Meanwhile competitors sign the best panel builders and budget keeps flowing.
The question that mattered
Why is each growth initiative stalling, and which gaps, if closed, would move pipeline soonest?
What we did
- 1
Pull the pipeline by initiative
Starting from leadership's initiative list, split opportunities by initiative and stage, and trace where each type stops: subscription demos that never reach a proposal, data-centre bids lost at the consultant's specification, export quotes that stall on local certification.
- 2
Test integrator readiness
Interview panel builders and integrators on trained engineers, demo equipment, margin on the subscription and willingness to quote it against the competitor range they know.
- 3
Assess seller capability for subscription deals
Review calls and proposals to see whether sellers can run a conversation with an energy manager or finance lead. A typical finding: the subscription is given away to win the switchgear order.
- 4
Map the gaps and rank interventions
Run workshops with leadership, sales and partner managers to place each finding on a gap map across GTM, process and capability, then rank interventions by pipeline effect and effort.
What we delivered
The evidence and working documents the team kept.
- Pipeline analysis by initiative and stage, with stall points marked
- Panel-builder and integrator readiness findings
- Seller capability review for subscription deals
- Gap map across GTM, process and capability
- Ranked intervention plan with owners: coaching, partner certification and incentive changes
The outcome
Training budget
redirected to energy-manager discovery and subscription pricing
Partner recruitment
paused until existing panel builders are trained and equipped
The subscription
priced as its own line in quotes, with its own target
Initiative sponsors
report progress against their stall point on the gap map
Leadership meetings now work through the ranked interventions and check whether each initiative's stall point has moved.
What changed in the GTM motion
The pipeline-by-initiative view built for the diagnostic stays in the CRM, so stall points appear in the monthly leadership review without another workshop. Each intervention has a named owner, and partner managers report panel-builder readiness at that review.
